The honest answer.. A quality custom cap order from a quality China-based factory, at standard MOQ (100-500 pieces per style), with proper sampling, pre-production approval, and AQL 2.5 inspection, takes 45-60 days end-to-end. Here's the breakdown.
Day 1-3: Inquiry and quote. You send your spec (style, fabric, decoration, quantity, destination). The factory replies within 24 hours with a quote covering: unit price tiered by quantity, fabric options, decoration methods, payment terms, lead time estimate. Use this time to clarify questions, request fabric swatches, and confirm the factory understands your logo and color requirements.
Day 4-10: Sample development (3-7 days). Once the quote is accepted, the factory produces a physical sample. First you get a 3D mockup based on your tech pack or reference image. Then a physical sample. Standard sample production is 3-7 days for caps, 5-10 days for knit accessories, 7-14 days for bags. The sample ships with a sample card listing fabric composition, trims, decoration placement, color match against Pantone TPX/TCX, and measurement chart.
Day 11-15: Sample review and revision (depends on you). You receive the sample, evaluate it, request revisions. Most factories include two rounds of revisions in the sample cost. Beyond that, additional revisions are billed. A typical revision takes 3-5 days for the factory to produce a new sample. Plan for 2-3 weeks total for the sample loop, especially if you're seeing samples for the first time.
Day 16-25: Pre-production sample and bulk fabric booking (5-10 days). Once the sample is approved, the factory makes a pre-production sample (PPS) on the actual bulk-production line with the actual bulk fabric. The PPS ships to you for sign-off. Simultaneously, the factory books the bulk fabric, runs lab dips, and orders trims. This stage can take 5-10 days.
Day 26-30: PPS review and production order release (3-5 days). You review the PPS and sign off. The factory releases the production order to the floor. The deposit (typically 30% T/T) clears.
Day 31-55: Mass production (15-25 days). Cutting, sewing, embroidery, finishing, packing. Daily production reports with photos. In-line QC at every stage. The line stops on any defect rate above 2% on the running sample. Some styles (knit accessories, complex bags) take longer than standard caps.
Day 56-60: Final inspection (2-4 days). AQL 2.5 pre-shipment inspection per ISO 2859-1. You can attend in person, send your own inspector, or book a third-party (SGS, Intertek, Bureau Veritas). Defects are photographed, counted, and dispositioned (rework, scrap, or accept-with-discount).
Day 61-65: Shipping and documentation (1-5 days). The factory prepares commercial invoice, packing list, bill of lading, certificate of origin, fumigation certificate (if required), compliance certificates (on request), and any customer-specific documents.
Day 66-95: Transit (15-30 days by sea). Sea to US West Coast: 15-20 days. US East Coast: 25-30 days. EU: 22-28 days. Middle East: 18-25 days. Australia/NZ: 20-25 days. Air freight: 3-7 days anywhere but 4-5x the cost.
Total: 66-95 days for sea freight, 53-72 days for air freight.. At the 45-60 day end-to-end number I quoted at the start, I'm assuming the sample is already approved from a previous order and you're going straight to bulk. For first orders with a new factory, budget 70-100 days.
How to compress lead time.. - Have your logo and Pantone colors ready before you reach out - Use the factory's standard fabric instead of sourcing a custom one - Approve the first sample (revisions add 3-5 days each) - Skip the PPS for re-orders of the same style (still recommended for first orders) - Choose air freight for the first 1,000 pieces to start selling while sea freight is in transit - Pay in full upfront (some factories will offer 5-10 days off the schedule for full payment)
What slows down orders.. - Logo not in vector format (factory has to redraw it: 1-2 days) - Custom fabric not in the factory's stock (3-7 days to source) - Multiple revision rounds (3-5 days each) - Factory at peak capacity (1-2 weeks of queue time during Aug-Oct) - Shipping delays (rare but possible during peak season)
